A small pilot needs an owner

A pilot needs someone who can decide whether the result is useful. That person should understand the current workflow and have time to review representative attempts.

Write down who supplies examples, who investigates failures, and who can change the scope. An engineering owner and a business owner can share the work, but the decision path should remain clear.

At the review, discuss actual outputs alongside the original acceptance criteria. If the goal has changed, record the change rather than declaring success against a different target. A modest pilot with a clear decision is more useful than an indefinite demonstration.
